The Value of Vulnerability

So often when the topic is leadership, qualities like gravitas, confidence and strength are extolled as desirable and even essential. But just as important are some qualities at the other end of the spectrum. Today I’m specifically referring to vulnerability.

We’re all aware of the importance – and sometimes difficulty – of being vulnerable in our personal relationships. Without it, love and intimacy are impossible. But a certain degree of vulnerability is equally as important for development of our professional relationships as well.

I worked with a client who was told by her supervisor that she needed to let people get to know her better; that as head of the department (for quite a while already), it would help overall team chemistry and trust. For someone who was working to overcome perfectionism and fear of making any sort of public mistake, this was daunting.

“How can I open up to them? I don’t know if I can trust them to see that side of me,” she said.

I replied, “My guess is that they probably feel the same about you. But here’s the thing: When you have two people who need to feel like they receive trust (or respect) before they’re willing to give it, there’s a stalemate. Eventually, someone has to ‘blink’ first, take the chance and give the other person the opportunity to demonstrate that they are trustworthy. That starts the cycle.”

But one way or another, the beauty is that you don’t have to trust them with your deepest darkest secrets or the key to the vault. Sometimes it’s just being able to laugh at yourself, or letting them know that you’re under the weather and could use their help that day.

Last week I got a frantic email from a client asking to have a strategy call the next morning before a high-stakes meeting that had just been organized. Understanding her situation and wanting to accommodate, I told her the truth: “Tomorrow morning the only slot that’s open is 9am, but in full transparency, I’m going to be in ‘mommy mode’ at that time, since I have to take my son” (who is 1 year old) “for a checkup at 10, so the nanny won’t arrive until 11. I can’t guarantee what mood he’ll be in or how long we can speak without interruption, but if you want to give it a try, I’m game.”

“I’ll take it,” she said.

So at 9am the call comes in – we coach via FaceTime, video included – and I answer, in a t-shirt with my hair pulled back, hoping she wouldn’t be daunted by my less-than-executive appearance. “I think we’re safe – he’s in his highchair and I’m feeding him breakfast, so he’s busy and happy for a while,” I told her.

My trust in letting my client see me this way was immediately rewarded.

“Oh, is he there? Can you turn the camera? I’d love to see him.”

I turned the camera so my client was face-to-face with the big blue eyes of my son, who stared back at her, mesmerized by the face on the screen. And then this high-powered CFO of a multi-billion-dollar company did the best thing possible: she launched straight into full-scale “peek-a-boo” mode.

My son burst into giggles immediately, and after a moment or two I turned the phone back to me. She had a huge smile on her face, and said, “That was the perfect antidote to the morning I’ve already had, thank you!”

From there we shifted gears and got down to business. We had each let down our guard with and I am confident that we both feel that the mutually shared vulnerability only served to strengthen our bond, both personally and professionally.

So once in a while, take a little chance: (metaphorically) play a bit of “peek-a-boo,” and let them see you.

Know When to STOP Talking

Know When to STOP Talking

Usually I work with people to find the best way for them to talk to their audience and get to “Yes.” Today I want to focus on the exact opposite skill set: knowing when and how to stop talking.

If you’re like me, at some point or other you’ve had the “out-of-body experience” where you catch yourself rambling on, and your brain starts screaming, “for heaven’s sake, just stop talking already!” But you’re on a roll and can’t seem to stop the momentum.

Part of the reason this happens is because Americans are notoriously uncomfortable with silence, which quickly slides becomes “awkward silence,” is something to be avoided. That’s why there’s often a compulsion to fill silence at all costs.

In most of these occurrences, self-doubt is a major factor. Even if you were confident up to that point, something triggers a sudden insecurity, which you telegraph through your rambling.

With that in mind, let’s look at three contexts in which this situation is likely to emerge, why, and how to get yourself back under control.

Waiting for a response

The most common scenario is when you’ve asked a question or made a comment, and the other person doesn’t respond right away. You subconsciously fear that they didn’t understand what you’ve said, or didn’t like it and don’t want to answer it. So you rephrase, or qualify, or suggest possible answers to your own question, until someone finally jumps in.

In reality, sometimes people just need a moment to digest what you’ve said, especially if it is technical or an important decision. Be generous in allowing them time to think, uninterrupted, before they respond.

Over-explaining

The second context is when you think you need to keep explaining something. Maybe your topic is complicated and you are speaking to non-experts or you might be speaking to people who are experts, which can be intimidating, so you feel compelled to share more to demonstrate your expertise. Or you might interpret their silence as disapproval, at which point you keep talking in attempt to qualify or justify your argument and persuade them to agree with you.

Ironically, however, in these situations, the more you ramble, the more it will likely dissuade your audience because you sound nervous rather than confident. In these cases, make your point, then just hold your ground – and your tongue. This indicates that you’re okay with waiting for them to break the silence. If necessary, you can always ask them if they are confused by something, or would like clarification. Knowing when to stop demonstrates confidence.

Scrambling for answers

Finally, rambling often occurs when you need to answer a question or offer a response, and don’t feel like you have time to think it through before you are expected to speak. The pressure is on, and the silence seems interminable as all eyes are on you. But rather than thinking aloud you as you try to figure out what you really want to say, try starting with something like, “That’s a great question; let me think about the best way to answer it concisely.” Who would deny that request, especially if the alternative is a rambling mess?

Here’s a final tip: Write a note to remind yourself to avoid these pitfalls, and look at it before you go into the next high stakes meeting. If you wait until you catch yourself rambling, it’s too late. Priming yourself with these reminders before you start is one of the best ways to project persuasive confidence and leadership.

Do You Hold Yourself Back From Success?

Do you hold yourself back from success?

“Whenever I’m in a meeting and I think of a question or comment, I end up debating with myself about whether or not to say it… then a few minutes later someone else says what I’m thinking, and it leads to a great discussion. I could kick myself when that happens!”

This is a challenge described by many of my clients, both men and women alike, and it stems from a lack of confidence on a variety of levels. But regardless of the origin, the outcome is the same: you hold yourself back from being recognized for your insights, expertise and overall value to the team.

So what causes this behavior, and what can you do about it?

The late, great sales guru, Zig Ziglar, had a powerful expression that has stuck with me from the first time I heard it many years ago. He said that you have to ask yourself, “Is your fear of failure greater than your desire to succeed?”

The short answer is that, for people who typically hold back as described above, their default answer, often subconsciously, is a resounding “YES.” That’s why they hold back.

What is most powerful to me is the thought process you inevitably go through if you actually ask yourself that question when you find yourself holding back That’s because it actually leads to three deeper and more concrete questions that will help you regain confidence and hopefully compel you to take action:

The first is, how would you define “failure” in that situation, and what’s the worst thing that could happen if you did “fail”? Maybe it means you could make a mistake, share wrong information or demonstrate ignorance. And what would be the repercussions of one of those situations? I highly doubt that you could lose your job, take a major hit to your reputation, or die of embarrassment. The worst that would happen is that you might get corrected in public. You’ve heard others make contributions that were not received with open arms; what happened to them? Most likely, nothing

The second key question is, how would you define “success” in that context? Success could be simply a matter of knowing you made a valuable contribution to the discussion. Maybe your idea provides a critical piece that will help the group to problem-solve more efficiently. One way or another, you will show yourself to be a valuable, proactive member of a team, and it might put you on someone’s radar, for all the right reasons.

A third question that gets overlooked is, “What is the effect of silence on my part?” Remember, holding back judiciously from time to time is probably appreciated by most people. But when your reputation in those meetings becomes one of someone who is non-participatory, playing it “safe” and hiding in self-defense mode unless forced to speak, does that really project leadership?

And just in case you were thinking about playing the “introvert” card, stop right there. That excuse won’t work. Introversion is not about fear of public speaking, confidence or general shyness. It’s about how you get energized, and what takes energy from you. Don’t mistake being an introvert with being hesitant to ask a question or offer a comment in a team meeting.

So the next time you recognize that you are holding back, do two things: First, decide what you want your leadership reputation to be. Then ask yourself: “Is my fear of failure greater than my desire to succeed?”

Is Positive Feedback Harder To Give Than Negative Feedback?

I’m sure you’re familiar with that unpleasant feeling in the pit of your stomach when you realize you have to give someone negative feedback. You don’t want any drama and you try to avoid conflict, but eventually you have to find a way to tell them that the report needs to be redone, that they’ve been late for the third time, or that the promotion is being given to someone else.

While it may not be surprising that, according to a recent HBR study, 21% of people will avoid giving negative feedback to direct reports, the same study revealed that 37% of people also don’t give positive feedback!  At that point, the question becomes: Is it actually harder to give praise than critique?

The article proposes a variety of reasons why people don’t give positive feedback, ranging from being “too busy” and forgetting, to feeling like a boss should be tough, or that giving praise was a sign of weakness.

Most intriguing to me, however, was the idea that some people don’t give positive feedback because they don’t know how. So from here, let’s look at three simple strategies for giving clear and effective positive feedback.

K.I.S.S.

No, I’m not suggesting you do anything that will warrant a call from HR. You are probably familiar with the age-old acronym K.I.S.S., or “Keep It Simple, Stupid.” Praise doesn’t need to be emotional, gushy, effusive or melodramatic. People just like to know – especially from you “tough graders” out there – that they have met your standards, produced high-quality work, or been successful at completing a difficult project on time and under budget.

Simple comments like, “Thanks for getting that piece back to me so quickly,” “The layout looks terrific, nice job,” or “Looks like you got everything back up to date, much better” are all that is needed to let people know where they stand. It also provides a sense of closure, which helps keep them from worrying that there may be more bad news to come, so they can comfortably shift their full attention to the next task on the list.

Be Specific

Generic comments like “good job,” while better than nothing, don’t tell the person what it is that you like about it, and can often feel perfunctory and insincere. Whatever it is, referencing the specific effort or product helps them to understand what is most important to you and encourages them to focus future efforts on achieving similar outcomes.

Even if it is just following up on something for which you had previously given negative feedback, acknowledge that the specific problem was fixed to appropriate standards and what positive outcome it promotes, e.g., “This new layout is much cleaner, and the image really pops; the client is going to love it.”

Look in the Mirror

If you’re really stuck for how to give praise, ask yourself, if you had done that work, how would you want to be appreciated? Be the boss you wish you’d had, and offer the word of praise that would have been meaningful to you.

Don’t worry that offering praise will make it seem like you’re “going soft” or that people will slack off once they think you’re happy. On the contrary, for many people, praise is actually a motivator. Success begets success, and feelings of success beget more behaviors of success.

What’s critical to understand is that when people feel like they receive sufficient positive feedback, it makes them more open to hearing and accepting negative feedback from the same person. This is because they know that the boss is fair and clear, and that all feedback, whether positive or negative, is honest and comes from the heart.

The Missing Piece in Mentoring

 

Mentorship, sponsorship, advocacy… call it what you will, but it needs to go beyond the perfunctory semi-annual meeting to discuss career goals. For most people in that kind of relationship, it probably does, but does it extend to seeking, offering or accepting guidance on the way someone speaks? This is a huge factor in developing executive presence. Short of generically suggesting that someone work on his or her communication skills as is commonly referenced on the annual review, leadership communication tends to be a major missing link.

So what are some of the things to look for in the leadership communication skills in your mentee, and how can you help them work on those areas?

Communication Skills to Look For

Let’s start with content. When presenting information to senior leadership, employees frequently tend to provide too much detail – or “get lost in the weeds,” as they say. Recognize that this is often because they want to convey the thoroughness of their efforts and thought processes, and justify any findings or recommendations that they provide. Reassure them that they’ve been given the opportunity to present this work because they already have the benefit of the doubt that they are qualified and capable, and their results are trustworthy, so get to the point.

Sometimes the challenge is not the quantity of the content, but the level of diplomacy that is used – or missed, as the case may be.

On the one hand, maybe they tend to be conflict-averse, getting tongue-tied at the idea of having to confront someone directly. If so, they often need help finding the words to frame critical feedback in a way that doesn’t beat around the bush, but still allows them to prioritize their relationship without upsetting the other person.

On the other hand, they may have a reputation of being excessively blunt, and come across as unnecessarily combative or defensive. They may need help understanding how their choice of words and delivery (see below) are harmful to their short-term discussion goals and long-term career interests. Then, they will also need alternative framing suggestions to help get their point across without alienating people in the process.

Getting more into the delivery, the ability to show poise and “grace under fire” are often demonstrated by how they control the pace of their speech. Does it sound like one giant run-on sentence? When speakers can articulate their thoughts in finite sentences, like when writing, they sound more in control. They “own” their material. Even if they are fast talkers, something as simple as remembering to pause, just for a second after each point, allows the listeners’ brains to catch up with their ears and digest the last point.

Another problem is that modern social patterns have popularized a bad habit known as “up-speak” or “up-talk,” which is where people sound like they’re always asking a question? At the ends of all their phrases and sentences? Even when they’re not? Which gets really annoying, you know?

The irony is that most people don’t realize when they do it – and it is just as prevalent in men as in women, and in Baby Boomers as in Millennials, contrary to popular belief. It doesn’t even sound like they are interested in what they’re saying… and if their own content doesn’t interest them first, why would it interest anyone else?

So if you are mentoring someone, formally or informally, start listening for some of these patterns. Neglecting to address these issues can undermine all the helpful and well-intended guidance you are otherwise offering.

And if you really want to challenge yourself, remember that taking steps to improve the effectiveness of your own leadership communication is mentoring by example.

Turning a Faux Pas into a Win

The other day I was doing a training on leadership communication for a large client in the communication technology industry. Among their many products and services are video and teleconferencing tools. In the course of my program, we got to the part about facilitating virtual meetings, and as I clicked to the next slide, I suddenly heard a couple of boos from the crowd. I look up and realized my gaffe: my default visual was an image of people chatting on Skype – a direct competitor.

Now I had a choice to make: I could flush beet-red, babble a string of mortified apologies, and run out of the room in humiliation, or I could turn it around and make it a “teachable moment.” I opted for the latter, and explicitly shared this very choice with the group.

“Actually, I’m glad this happened, because it allows me to demonstrate some additional strategies in leadership communication, rather than just talking about them.”

From there, I walked them through a sequence of steps, both in addressing my personal mistake, and narrating the conscious strategy behind each step I was taking in the process. I share it with you here, so that you can also learn from my mistake, and use the experience to your advantage, as I did.

First, I apologized. I had made an undeniable, objective mistake, and it was my responsibility to own it. My voice stayed even in speed and volume to indicate composure, and model the degree of drama that I believed was warranted by the situation, so they could follow suit.

Second, I briefly explained my original intention behind the mistake, providing just enough information to help them understand what happened and increase empathy. In this case, at the time I selected these images, my focus and biggest challenge was finding appropriate pictures with sufficiently high resolution so I could zoom it on the slide and still have the picture be in sharp focus for the best visual experience, which limited my options based on the images I found on-line.

Third, I offered a solution to the problem, and engaged the audience in helping me to solve it. “Let me offer this to you in return: From here on out, I will replace these two images with your products instead, and have them be the standard images when I present to other companies in the future. How does that sound?” I saw lots of head nods in the audience. Free advertising for them; who wouldn’t appreciate that?

Then I followed up with, “But I’m going to need a little assistance. Since I wasn’t able to find good, high-resolution images of (Product X) online, I need one of you to send me some. Who here will volunteer to send them to me?” Half a dozen hands shot up in the air. Now, not only had I offered an agreeable solution, but I had enrolled the client’s enthusiastic participation in helping me execute the decision. Now we were partners, sharing in the responsibility to achieve the desired outcome.

At the end of the day, one woman said, “I really wanted to see where you were going to go with it once that (competitor) image popped up, but you handled the whole situation perfectly! I’m so glad we got to go through the process with you.”

In the end, what matters most is how you respond in the moment. Keep your composure, acknowledge the error, apologize appropriately, give only as much explanation as is necessary (sometimes none), then offer a remedy and see it through. This enables you to maintain control of the situation and lead by example, which helps you to build (or rebuild) trust, reinforcing your image and reputation as a leader.

How to Avoid Conflict – Part 2

In my previous blog, we looked at the difference between “Listening Wrong” and “Listening Right” as a part of “Listening to Understand,” a fundamental principle in laying the ground work to have a potentially difficult conversation in a way that is constructive rather than combative.

Now, let’s look at strategies for when it’s your turn to talk, after you have successfully demonstrated listening to understand. 

Once the other person has finished sharing their perspective, don’t sabotage the exchange by launching into a “now it’s my turn to talk and your turn to listen” monologue. Remember that you entered the conversation with the initial goal of understanding their perspective. So the first step you need to take in line with this goal is to confirm your understanding.

A great segue can be as simple as, “Thanks for taking the time to explain that to me. I want to make sure I understand the key issues. Can I run through my main takeaways based on what I heard, and you can correct me if I’m off somehow?” Who would say no to such a request?

Once you have the go-ahead, start by paraphrasing your understanding of their key points. You should use simple, reporting language such as, “You said that your budget _____,” or “Did I understand correctly that in your department _____,” or “Your primary concern is that _____, right?” Whatever you do, do not comment on anything yet.

This step also serves multiple purposes with mutual benefits. From the other person’s side, they are happy to know that you are valuing their input enough to take time to ensure that you understood it. Plus, it is reassuring for them to have you confirm that whatever they said was received as it was intended. This builds trust and facilitates further discussion.

More importantly, paraphrasing this way ensures that you actually did understand all of their key points. Misunderstandings could be due to missing or improperly stated information in their initial explanation, or perhaps you were writing something down and didn’t catch something else they said at the time.

Regardless of the cause, once you have had a chance to confirm the facts, then everyone is satisfied that all key information is on the table, and, most importantly, they feel relieved to know that they have been heard and understood.

From there, you can transition into sharing your side of the story with something like, “Okay, well, let’s start with _____.” It’s important to keep your language objective, and if you feel like their view on something is incorrect, keep your explanation fact-based, calm and impersonal. There’s a big difference between saying, “There are a few details I don’t think your team is aware of,” and, “You don’t know what you’re talking about.”

If the other person does not play by the same rules and interrupts you when it’s your turn, you can explicitly draw their attention to the contrast and make a respectful request: “I’m sure you’ll have some comments and questions, which I welcome, but I listened to you without interrupting, and would appreciate the same courtesy in return.” You can offer them some paper to take notes on while they listen, for their own benefit, and ask them to paraphrase what they understood when you’re done, so they can follow your model more completely as well.

At best, once you have heard each other out, and truly sought to understand each other’s objectives and reasons, you can come to a solution that meets everyone’s needs. But at the very least, if the answer still has to be “no,” there is still potential for positive outcome.

At that point, “no” can sound more like, “I truly appreciate the fact that/your concern about ___. For now, we have to prioritize _____ because of _____, but I understand the impact that it will have on your situation, so…”

Even though the other person might not be happy with the immediate result, it’s much easier for them to accept the outcome because they understand why, and are emotionally satisfied that they have been respected as a person and a professional.

In the end, difficult topics are addressed productively without fighting and casualties of war, and respectful relationships are not only maintained but strengthened. You’re not avoiding the issue, you’re avoiding creating a mess.

More importantly, you’re leading by example, and fostering a healthy culture of open communication, transparency, and mutual respect.

That’s the difference between someone who has a leadership position, and someone who is a leader.

How to Avoid Conflict – Part 1

At some point or other, we all have to have important conversations that have the potential to get ugly and uncomfortable. When in doubt, I say do your best to avoid the conflict.

I’m not talking about avoiding people in the hallways, refusing to answer the phone or saying “yes” to everyone – whether or not you mean it – so that you don’t have to say “no.”

There will always be disagreements and necessary discussions about difficult or unpleasant topics. But these conversations do not need to degenerate into round after round of browbeating to try to get your point across.

Ideally, the goal is to address the issue in a way that gets to the heart of the matter, and reaches a mutually agreeable resolution quickly and efficiently without raising voices or blood pressure. There is one intuitive – and yet commonly overlooked – key that can keep most disagreements in the realm of civil, productive discussion.

The key is consciously listening to understand. This is where most people fall woefully short in both their efforts and their outcomes. Listening to understand is critical to avoiding real argument for one crucial reason: most people continue to argue a point because they feel like they have not truly been heard or understood.

Most people think that they listen, but the short answer is that they don’t do it right. Let’s look at the difference and key strategies for listening in a way that gets to a peaceful, positive, and productive result.

 

Listening “wrong”

In disagreements, most people “listen” in order to find an opportunity to interrupt, contradict, or defend. This isn’t sincere listening; it’s more like scanning the horizon for the best time to retaliate.

When both parties are simultaneously focused proving why they are correct and the other is wrong, what they are both (rightfully) saying is, “You’re not listening to me!”

This quickly leads to an impasse with one of two outcomes: The first is that both sides leave feeling frustrated, with no resolution to the issue at hand. In the second, one side “wins” by forcing the other side to concede, i.e. lose. This leaves the winner with a bitter-sweet “victory,” and the loser feeling resentful, a combination that will have a variety of negative repercussions down the line in the form of morale, work quality, and office politics just to name a few.

The irony is that when people are able to voice their concerns, and truly feel like they have been heard and understood, they are often willing to accept “no” for an answer. So how does that work?

 

Listening “right”

When you listen to understand, you start by erasing any presuppositions and assumptions that you already know what they’re going to say and why. Instead, you enter the conversation from the perspective that there’s a missing piece, something you don’t yet know or understand about their position, priorities, interests or concerns. Be curious.

Invite the other person to share first. A good strategy is to take notes as you listen, which serves several purposes. First, you can record any key points so that you don’t forget them, which serves as a good future reference resource.

Second, you can jot down any questions or other thoughts you want to share. Don’t get me wrong – the idea is not to list all the points you disagree on just so you can launch into a point-counterpoint debate when it’s your turn to speak. That feels litigious, not collaborative or respectful.

Writing down your ideas as you listen has a variety of benefits. First and foremost, it keeps you from interrupting. When people aren’t interrupted, they feel more respected and less stressed or frustrated, which helps to keep the peace. But it also gives you a chance to reflect and organize your thoughts before you do finally speak, which can streamline the process, avoid clumsy and emotionally-charged knee-jerk responses, and help you prioritize issues to address.

What Does Your Personal Brand Sound Like?

I just read a great article from Entrepreneur, as shared here, called “7 Signs Your Personal Brand Needs Work.” All seven signs, and the suggestions offered to resolve each, are insightful and important – read them for yourself. But as is common in such analyses, there is one critical factor for establishing your ideal personal brand that is once again missing from the discussion.

It’s one thing to have consistent branding when you’re writing a blog, Facebook update or tweet, but what happens to that brand messaging when you’re talking to someone, real-time, maybe even face to face? On a very literal level, what does it sound like when you share your idea, insight and suggestion? Is it as compelling to hear as it is to read?

So many people have terrific ideas and masterful skill sets, but their ability to persuade, compel, and inspire someone just by talking with them simply falls flat. There’s something “missing” in the delivery, which can translate to something missing from their personal brand

This is the foundation of what I call alignment. Your words and your delivery must be equally strong and compelling, because your words convey your content, and your delivery conveys your intent behind the message. When both parts are reinforcing the same message at the same time, there is credibility to the whole message, and as a result, the credibility reflects back to you.

Lots of people claim that they can speak well when they have to give a big presentation or are otherwise in the spotlight, and this shows what they are capable of when they believe the stakes are high enough to warrant that kind of focus and effort. But as far as I’m concerned, your reputation is what happens in the moments when you’re NOT trying; all those little moments when you’re not in the spotlight.

For example, when you look at your own participation in generic weekly meetings, what does your participation soundlike? Ask yourself the following:

  • Do you always speak loudly enough to ensure that all people can hear?
  • Do you inflect lots of up-speak when you talk where it sounds like you’re constantly implying lots of questions and requests for validation into your speech even when you’re not?
  • Do you speak so quickly that you tend to slur some words together or mumble, making people have to ask you to repeat what you’ve said?
  • Do you give and receive constructive feedback in an antagonistic or defensive manner, or shy away from it completely?
  • Do you speak in an unnecessarily low voice without enough breath support so that your voice sounds gravelly or creaky, and you seem disinterested, tired, or not confident?

The challenge is that most of us are painfully unaware of our default speech style. We may know how we think we come across, but often the brand and reputation that we think we are building for ourselves is very different from the reality of the brand reputation we’re becoming known for.

This is why it’s critical to gain an awareness of what your “default” speech style is like in these contexts: because for the most part, that’s what people will remember and what they’ll use to form their evaluation of your credibility and leadership, not what you can do in the rare instances when you absolutely have to. After all, what’s more likely: that they frame their opinions based on the exception, or the “rule”?

When in doubt, remember: That “rule” is at the foundation of your brand.

Reframing the Perception of Conflict

 

At some point or other, we’ve all taken leadership style or personality “tests,” whether the DISC assessment, the Myers-Briggs Type Indicator, or one of myriad others on the market. But one scale I haven’t seen explicitly identified on any commercially available tools is how people perceive conflict.

 

Notice I did not say how they handle conflict. In my experience, a critical factor is whether and how people perceive conflict in the first place, as that is the catalyst that triggers the response. Once you start to see how differently people experience the concept of “conflict,” it becomes remarkably clear why they engage in it or avoid it the way that they do, and how you need to handle a situation in order to get the results you want in a way that is both collaborative and effective.

 

First, think about conflict not as a yes-or-no issue, but on a gray scale, with “peace” and “war” at the opposite extremes, separated by a wide range of degrees of intensity, which might look something like this:

Because of the range of degrees of this scale, the issue becomes one of personal tolerance, kind of like your personal tolerance for spicy food. These different degrees of conversational intensity, such as disagreement, debate and fight, always exist. At that point, the question then becomes at what point you start to feel a sense of genuine anxiety, and when that anxiety reaches a level that is intolerable, which makes you want (or need) to end the conversation – whether through fight or flight.

 

For people who tend to have a lower tolerance for conflict-related anxiety, they may view the scale like this:

 

From their perspective, they can only have a conversation comfortably as long as they know that they will not have to discuss anything that will make either or both people unhappy, because unhappiness reflects conflict, and conflict triggers anxiety, which is not tolerable. This is why people who are highly conflict-averse may tend to avoid engaging in some important conversations. On the other hand, people who have a higher tolerance for conflict-based anxiety may view the scale more like this:

To these people, a good intellectual debate is just that: a debate, to explore the differences in ideas, whether for the purposes of trying to learn from each other, or to persuade the other person to change their view. As long as the discourse doesn’t get personal, most commentary is fair game.

 

Often people with much higher tolerance conflate being blunt with being efficient. Needless to say, this is also not a particularly good way to lead, if your goal is to build loyal and effective teams and customer relationships.

 

I strongly encourage you to share the models with your team and have an open discussion to compare where people identify their own tolerance levels. Once you understand how you perceive conflict and at what point that conflict puts you in a state of intolerable anxiety, especially relative to someone else’s tolerance, you’ll be better able to understand why your response to conflict defaults a certain way. Only then will it be possible to discover what you need to do to promote open discussion in a way that creates trust, and increases productivity and overall success.
